Challenge

SHEIN's operations are characterized by a massive SKU count, high-frequency new product launches, large and highly fluctuating order volumes, and a mix of bestsellers alongside long-tail items all fulfilled on a global scale. This combination created significant strain on traditional warehousing infrastructure, surfacing five core challenges:

1. Massive SKU count with highly fragmented inventory
2. Large order volumes with significant fluctuations
3. Low picking efficiency for "small-batch, multi-SKU" orders
4. Limited space utilization in flat warehouses
5. High reliance on manual labor with insufficient fulfillment stability

Solution

HWArobotics designed and deployed a high-density automated storage system built around 6 aisles with 28,809 storage locations, powered by 90 standard box shuttle vehicles and 24 goods lifts. To support wave picking at the volume SHEIN required, each side of an aisle was equipped with 4 lifts, ensuring the system could sustain the throughput needed during high-frequency picking cycles. Through parallel multi-shuttle operations and a goods-to-person picking model, the system was engineered to handle SHEIN's fragmented SKU base and fluctuating order patterns without sacrificing speed or accuracy.
